AI automation ROI should be based on a measured workflow and realizable value. Do not infer your return from a vendor's benchmark or an unrelated model-training example. Include human review, rework, integration and operating costs.

1. Measure the current task

Record completed tasks, total handling time and corrections across representative cases. Include exceptions. A baseline built only from easy tasks exaggerates the available improvement.

2. Define a bounded pilot

In a hypothetical document workflow, automate field extraction while a person approves the result. Specify the required fields, evidence and rejection conditions. Avoid adding automatic payment or customer communication to the same first experiment.

3. Count the full cost

CostWhat to include
InitialIntegration, data preparation, implementation and training
VariableModel usage, document processing and retry calls
OperatingMonitoring, review, incident handling and maintenance
InternalStaff time for testing, approval and exceptions

4. Calculate a transparent scenario

Suppose 300 tasks a month save four minutes each after review. That is 20 hours. At an assumed loaded labor cost of 20 euros an hour, the time has a potential value of 400 euros. Subtract assumed monthly operating costs of 100 euros, giving 300 euros of potential net monthly value.

An illustrative initial investment of 3,000 euros would have a simple ten-month payback if that value is realized immediately and consistently. These figures are invented to explain the arithmetic, not market pricing, an AIS Tech quote or a promised outcome. If staff remain on the same cost base without productive redeployment, saved time is not a cash reduction.

5. Decide using the adverse scenario too

Recalculate with less time saved and more review or retries. Continue only when the measured benefit and risk justify expansion. NIST AI risk management framework is a risk-management framework, not a source of guaranteed ROI statistics. Scope AI integration and consulting around the baseline and pilot acceptance criteria.
